What a Coating Defect Actually Costs You Per Part
A coating defect is rarely priced properly because the recoat is the visible part and the cheapest part. Strip time, handling, inspection, and the schedule hit are where the money goes.
Ask a finishing shop what a coating defect costs and the answer is usually the price of the powder plus a bit of labor. That answer is wrong by a wide margin, and it is wrong in a predictable direction. The recoat itself is the cheapest step in the sequence. The expensive parts are stripping a part that has already been coated and cured, handling it twice more than planned, occupying oven capacity that was scheduled for something else, and the inspection labor spent finding the defect in the first place.
The five cost buckets, in the order they hurt
Price each one separately or the total will be wrong
- Strip. Chemical or burn-off removal of a cured coating is slow, and burn-off carries a risk of distorting thin material, which converts a rework into a scrap.
- Rehandle. Every defective part gets racked, moved, and unracked at least twice more. On large or awkward parts this exceeds the coating cost on its own.
- Recoat. Powder, gas, and line time. This is the number most shops quote as the whole cost.
- Inspection. The labor spent finding defects is a real cost of the defect rate, and it scales with how thoroughly you look.
- Schedule. A rework batch displaces scheduled work, and if the line is near capacity that displacement is lost revenue rather than absorbed slack.
A worked example, with the assumptions on the table
Take a shop running 40,000 parts a year at a 2% coating defect rate, which is 800 defective parts. Assume 12 minutes of touch labor per part across strip, rehandle, and recoat. At the current manufacturing wage of $30.35/hour (Jul 2026, BLS) with a mid-range 35% burden, the loaded rate is about $41 an hour, so the labor alone runs near $6,556 a year. Powder, gas, and consumables sit on top of that, and so does whatever the displaced schedule was worth. Substitute your own defect rate and touch time; the structure is the point, not these figures.

The defect that gets shipped costs a different order of magnitude
Everything above prices a defect you caught. A coating defect that reaches a customer is a different category: it arrives as a return, a field claim, or a line stoppage at their plant, and the cost is dominated by things you do not control. This is why an escape rate belongs next to your internal defect rate on the same report. A finishing operation that drives internal defects down by inspecting harder, without moving escapes, has increased its cost and improved nothing that the customer can perceive.
The recoat is the cheapest thing you will do to a defective part. Strip it, move it twice, and give up the oven slot, and the powder stops being the story.
Where to attack it
Defect causes in powder coating cluster tightly: surface preparation, film thickness control, grounding, and cure profile. Of these, preparation and grounding account for a disproportionate share in most shops, and both are cheap to fix relative to the rework they prevent. Track defects by cause code rather than by count, because a total tells you the size of the problem while the cause distribution tells you which single change removes the most of it.
