Robotic Palletizing: Where the Utilization Actually Goes

A palletizer almost never runs at its rated cycle rate, and the reason is usually that it has nothing to pick. Buying a faster robot fixes none of it.

Robotic palletizers are specified on cycles per minute and evaluated on whether they keep up. When they do not, the usual conclusion is that the robot is too slow, and the usual remedy is a faster one. In most installations that diagnosis is wrong. The robot spends a large share of the shift waiting for cases to arrive, and adding speed to a machine that is already idle changes nothing except the invoice.

The two losses, worked

A palletizer rated at 12 cycles a minute over a 480-minute shift could theoretically place 5,760 cases. Apply an infeed availability of 78%, reflecting the share of time cases are actually presented, and a pattern factor of 94% for slip sheets, layer changes, and pallet exchange, and realistic output is nearer 4,223 cases. The infeed term is the large one, and it is a property of the upstream line rather than of the robot.

Pattern complexity costs more than it looks

Interlocked patterns improve load stability and reduce transit damage, and they cost cycle time because they require more rotations and more precise placement. Slip sheets add a cycle per layer. Multi-SKU pallets add pattern changes mid-build. None of these are wrong; they are trade-offs between palletizer throughput and downstream damage, and they should be decided with both numbers visible rather than by whoever specified the pattern first.

A palletizer waiting for cases is not a slow palletizer. It is a fast one, correctly sized, telling you the constraint is somewhere upstream.

Pallet exchange is the stoppage nobody counts

Every completed pallet must be discharged and an empty introduced, and on a single-position cell the robot is idle throughout. Multiply that by the number of pallets in a shift and it becomes a substantial loss. Dual-position cells, automatic pallet dispensers, and buffered discharge conveyors all address it, and their payback is computable directly from the exchange time and frequency you can measure this week without buying anything.

Measure before you buy

Before approving a faster palletizer, instrument the existing one for a week and split its time into cycling, waiting for infeed, pallet exchange, and fault. If waiting dominates, the money belongs upstream in line reliability or accumulation. If pallet exchange dominates, the money belongs in the discharge arrangement. Only if the robot is genuinely cycling most of the shift does a faster machine raise output, and that case is the rarest of the three.
