What a Traceability System Costs to Run, Not Just to Install
Traceability projects are costed as implementations and lived as operations. The transaction labor nobody modelled becomes the largest line by year two.
A traceability business case is almost always an implementation business case: software, hardware, integration, and a go-live date. What it rarely models is the operating cost of the system once it exists, which is dominated by a category that does not appear on any vendor quote. Every scan is a few seconds of an operator's time, and a few seconds repeated across a production year is a substantial number.
The transaction labor, worked
Take an operation performing 3,000 scans a day at 4 seconds each across 250 working days. That is roughly 833 hours a year of pure scanning. At the current manufacturing wage of $30.35/hour (Jul 2026, BLS) with a mid-range 35% burden, the loaded rate is near $41, so the annual scan labor is approximately $34,144. That is before exception handling, which is where the real time goes.

Exceptions cost more than the happy path
A scan that works costs four seconds. A damaged label, a mis-scan, a part that arrives without a tag, or a system timeout costs minutes and often requires a supervisor. Because exception rates are low, they get ignored in the model, and because exception handling times are high, they frequently exceed the total cost of the successful scans. Track exception rate from the first week of go-live: it is the number that determines whether the system is helping or quietly taxing the floor.
Nobody budgets four seconds. Four seconds, three thousand times a day, two hundred and fifty days a year, is a headcount.
The recurring line items
Model all of these for year two onward
- Software licences or subscription, usually per user or per site and usually escalating annually.
- Label stock and ribbon, which is genuinely consumable and scales directly with volume.
- Scanner and printer replacement, since handheld devices in an industrial environment have a finite life measured in a few years.
- Data retention and storage, which grows without bound unless someone has defined a retention policy that matches the regulatory requirement rather than exceeding it indefinitely.
- Support and system administration, including the recurring work of adding parts, users, and locations.
The value side is a probability, and should be stated as one
Traceability pays when a recall happens: the difference between recalling one lot and recalling a quarter's production is enormous, and it is the whole justification. But that value is expected value, a probability multiplied by a consequence, not a cost saving that shows up next month. Present it that way rather than converting it into a hard annual saving, because a business case that overstates certainty gets challenged, and traceability is easy enough to justify honestly.
